When to pick Serrano peppers?

My two meager potted pepper plants are finally yielding some peppers! I have no idea how to tell when they're ready to pick. The peppers start out green, grow to a certain size, then turn red, then start to get wrinkly and soft. Where in this progression should I be picking them? When green? When red and firm? When red and soft? I currently have several in all stages.

Also, if I'm supposed to pick them before they get soft and wrinkly, can I still eat the wrinkly ones? I cut one open and it looks fine inside.

Also, any ideas on what to do with a 10 or 15 Serranos?
